Capable business. Wrong positioning. Leaving the best contracts on the table.
An arboriculture and tree surgery business was doing solid work at competitive rates. The team was capable. The reputation was decent. But the business was operating in a crowded, price-driven market and consistently losing out on the higher-value contracts that would have changed the trajectory of the business.
The brand was fragmented across multiple trading identities, which created confusion and diluted credibility. Compliance credentials that would have opened doors to local authority and Tier 1 contracts had not been pursued. The business was positioned as a generalist when it had the capability to operate as a specialist.
The gap between where it was and where it could be was primarily a positioning and structure problem, not a capability problem.

─── WHAT WE DID
Consolidated the brand, built compliance and repositioned for Tier 1 contracts.
The engagement ran across both Private Advisory and Leadership Development. The structural and commercial work ran alongside the leadership programme because repositioning a business requires the people inside it to shift their thinking at the same time.
On the advisory side, we consolidated the fragmented brand identities into a single, coherent presence. We mapped the compliance requirements for local authority and Tier 1 contractor status, built the roadmap to achieve them and supported the business through the process. A London borough council contract became a credible target rather than a distant aspiration.
On the operational side, a job management platform was implemented to replace manual tracking, giving the business the professional infrastructure that Tier 1 clients expect to see. The business began to look and operate at the level it was targeting.
Leadership development ran in parallel, working with the owner and key staff on the commercial confidence and communication required to operate in higher-value environments.
